Developing AI capabilities is key to driving innovation and impact. But without structure, most organisations will remain stuck, repeating surface-level usage patterns again and again, watching competitors accelerate, and struggling to convert potential into performance.
That’s why we created the CS-500 Framework for AI Workplace Transformation.
The CS-500 Framework provides a structured maturity model that evaluates an organisation’s readiness and capability across five dimensions: Business Strategy, Organisational Data, Business Processes, People and Change Management, and Enabling Technology.
This framework enables organisations to assess their current state and identify the key areas that must evolve to realise the full value of AI in the modern workplace.
At the technology layer, the model is anchored in four core Microsoft capabilities:
- Security (encompassing Governance, Compliance, and Risk Management)
- Microsoft 365 as the collaborative foundation
- Copilot as the generative interface
- and the Power Platform as the automation and integration engine
The CS-500 Framework outlines six levels of maturity:
- Level 0 Awareness: Organisations are just becoming aware of AI’s potential. The pace of change is fast, and many leaders are still exploring what AI means for their business, often not knowing what they don’t know.
- Level 100 Foundations: Foundational technologies are in place, but usage is limited, inconsistent, and under-supported. Users are often frustrated, and risk exposure is high.
- Level 200 Emerging Usage: AI tools like Copilot are being used, but adoption is sporadic and dependent on individual capability. Governance processes are not yet fully established, and workflows are essentially unchanged.
- Level 300 Established: The organisation has a clear AI growth vision, executive sponsorship, and structured enablement. Use cases are clearly defined, and adoption is embedded in business processes.
- Level 400 Integrated: AI is systematically integrated across departments. There’s alignment between business strategy and technology execution. Communication, training, and governance are mature.
- Level 500 Transformed: AI is fully embedded into operations and culture, driving continuous innovation, agility, and measurable business outcomes.
We want to show you why structure matters more than speed, how AI maturity is your new strategic lens, and how the CS-500 turns confusion into clarity.
1. Structure Beats Ambition, Every time
1.1 AI Confusion is a Symptom of Structural Gaps
Most organisations aren’t lacking ideas; they’re mostly lacking infrastructure.
From data permissions to workflow redesign, from skills enablement to governance, the foundations are simply not in place. That’s why Microsoft Copilot usage is inconsistent, risky, or siloed. Not because people aren’t interested, but because the system can’t support scale.
1.2 Everyone’s Jumping to Deployment without Readiness
When organisations rush into AI deployment without benchmarking their maturity, they create more friction than progress.
We’ve seen it first-hand: confused users, overloaded IT teams, compliance risks, and zero measurable value. Structure prevents chaos. And structure starts with knowing where you are.
1.3 Maturity Models Aren’t Theoretical, they’re Operational
We didn’t build the CS-500 to meet a requirement simply. We built it because maturity is what determines impact. It’s what helps you go from pilot to platform. It’s what gives executives confidence and provides frontline teams with clarity. Transformation needs a shared map. That’s what the CS-500 provides.
2. What the CS-500 Actually Does
2.1 Gives You Language, not just Labels
The CS-500 isn’t just a rating scale. It’s a strategic lens. It gives you a common vocabulary across IT, business, and transformation teams. So when we say “you’re at Level 200,” it’s not a judgment, it’s an actionable insight. It tells you where to focus next.
2.2 Aligns Services to Reality
One of the most important design principles in the CS-500 is progression. Every maturity level maps directly to appropriate services, from discovery to deployment, from readiness to reinforcement. That means no overselling, no misalignment, and no gaps. Just realistic, grounded next steps.
2.3 Supports Buy-In Across the Business
When you show a CISO that Level 100 is a data risk state and show a COO that Level 300 unlocks real productivity, you start shifting conversations. Maturity isn’t abstract. It’s persuasive. It helps you win funding, sponsorship, and urgency; all grounded in a shared model.
3. How to Use the CS-500 to Accelerate Your Journey
3.1 Take the Maturity Survey, and be Honest
Transformation starts with self-awareness. Our AI Maturity Survey takes just a few minutes but gives you a clear, structured readout across technology, governance, enablement, and culture. No fluff, just a brutally valuable benchmark.
3.2 Build Your Roadmap Based on Maturity, Not Hype
The CS-500 helps you sequence your journey. That means no skipping ahead. You can’t embed Copilot Agents if your foundational controls aren’t in place. You can’t drive enablement if you don’t have use case clarity. The model shows you what good looks like, in order.
3.3 Design for Outcomes, Not Activity
Structure gives you something else: accountability. When you know your current level and next target, you can design programs with purpose. You can measure success beyond “tool use” and start focusing on outcomes: automation uplift, knowledge access, time saved, trust enhanced.
If you’re serious about AI, structure isn’t optional. It’s the operating system that makes everything else possible.
The CS-500 Framework for AI Workplace Transformation is how we bring that structure to life.
